Panel Interview Planner

Who asks what, for how long — and how does the panel decide?

Plan a panel interview in one page: who sits on the panel, which competency each person owns, the timed agenda, who asks what, the ground rules, room or video logistics and when the debrief happens. Send it to the panel the day before so the interview runs on time and covers everything once.

How a panel interview plan works

A good panel interview splits the job between panellists. Each person owns one competency, asks the questions on it in their own time block and scores it on their own scorecard. The chair opens, keeps time and closes. The plan lists every block with its length in minutes, so you can see the total and adjust before the day. Afterwards the panel scores independently, then meets for a short debrief to compare evidence and decide.

Chair
The panellist who opens and closes the interview, keeps time and leads the debrief — usually the hiring manager.
Competency owner
The panellist responsible for asking about and scoring one competency.
Block
A panellist's time slot in the agenda, in minutes.
Debrief
The meeting after the interview where each panellist shares ratings and evidence before the panel decides.

Before the day

  • Three panellists is usually enough. A bigger panel adds little evidence and can make the candidate guarded.
  • Agree who owns which competency before the day so panellists don't repeat each other's questions.
  • Each panellist still completes their own scorecard before the debrief — the plan does not replace it.
  • Check the time blocks add up to the slot you booked, with a buffer if candidates are back to back.

Give each panellist an interview scorecard and agree the scale with the interview rubric generator. Frequently asked questions

How many people should sit on an interview panel?

Two to four, with three the common choice: the hiring manager, someone who does or knows the work, and an HR or talent partner. Each extra person should own a competency the others can't assess; otherwise they add pressure on the candidate without adding evidence.

How long should a panel interview last?

Long enough for each panellist to cover their competency in depth, plus a welcome, the candidate's questions and a close. With three panellists taking 10–15 minutes each, that is typically under an hour. The planner lists every block in minutes so you can check the total against the time you booked.

What does the panel chair do?

Introduces the panel and format, hands over between panellists, keeps time, makes sure the candidate has time for questions, explains the next steps and later leads the debrief. The chair also stops interruptions and questions that should not be asked.

Should the panel discuss the candidate straight after the interview?

Not before each panellist has scored independently. Once the most senior person gives a view, others tend to follow it. Score first, then debrief: each person reads out their ratings and evidence, and the discussion focuses on competencies where ratings differ by two points or more.

How do I run a panel interview over video?

Send one link to the candidate and all panellists, test it the day before and share a backup phone number. Agree the speaking order in advance, and keep cameras on so the candidate can see who is asking. If panellists need to pass notes, use a separate private channel, not the meeting chat.

Can panellists ask follow-up questions in another panellist's area?

Keep follow-ups to your own competency. If you think something important was missed, pass a note to the chair, who can make time for it at the end. That keeps the interview structured and gives every candidate the same experience.
